Replacing the headrest?

I have a 2009 XC90.  I would like to replace the drivers side headrest and the pricing from the dealer was crazy based on "the labor involved".  The dealership says the headerest can no longer simply be popped out and a new one popped in.  Has anyone else replaced theirs on their own?  How involved was the process?  Resources for purchasing replacement?

just the head rest or the fabric or leather on the interior?

The leather on the headrest is damaged. If there is a way to replace just the leather cover that would be great, but it looks like the entire headrest needs to be pulled out and be replaced.

just go to a upholstery shop and get a quet for the leather just on the head rest.
